Why most SEO retainers don’t actually deliver SEO.

Most agency retainers are structured to look like SEO without behaving like it. You pay $3,500-$12,000 a month and receive a rotating cast of junior tactics — blog posts, citation drops, “outreach reports,” reams of branded keyword screenshots — while the actual strategic decisions that move rankings sit untouched. The retainer was never designed to deliver SEO. It was designed to be retained.

The structural problem with most SEO retainers

The shape of who you talk to tells you what you’re actually buying. Three patterns dominate agency SEO and all three are designed for agency margin, not your revenue.

  1. The layer cake. Account manager (relationship), junior strategist (tactics), content team (output), link team (citations). You buy a strategist, you talk to an AM, and the actual strategic decisions get made by whoever is least expensive that month. Your “strategy call” is a status update with someone who didn’t make the strategy.
  2. KPI theater. Branded-traffic graphs trending up, “keyword ranking dashboards” showing terms nobody searches for, custom-built reports that obscure unit economics. How much should SEO actually cost?

Real SEO for a competitive vertical, executed by a senior strategist with content and technical execution: $4,500-$10,000/month for mid-market operators, $10,000-$25,000/month for enterprise. Anyone offering competitive-vertical SEO for $1,000-$2,500/month is selling content output, not SEO. The unit economics don’t work below that floor unless they’re cutting corners that will surface as penalties or stagnation within 6-12 months.

How long until SEO produces ROI?

For an established brand with a clean site: 4-9 months to material rankings improvement, 9-18 months to ROI-positive contribution. For a new domain in a competitive vertical: 12-24 months. Faster claims are either misleading (counting branded traffic), short-term tactics that won’t compound, or fraud. SEO is a compounding asset, not a paid channel — the time horizon is part of the value proposition.

Why do most SEO agencies require 12-month contracts?

Because the math only works for them if you’re locked in past the point where you’d notice nothing is happening. Month-to-month creates accountability they’re not structured to deliver. We work month-to-month for the same reason ethical financial advisors don’t sell annuity products with surrender charges — if the work is good, you stay because of the work, not because of the paperwork.

What’s the difference between content marketing and SEO?
